In the summer of 2025, my social feed was flooded with the same number: 95%.

A MIT report found that over the past three years, global enterprises burned through thirty to forty billion dollars on generative AI, and 95% of those projects failed to produce any value that could be written into a financial statement. Around the same time, another piece of news was racing in the opposite direction: on Silicon Valley job boards, a role called “Forward Deployed Engineer” (FDE) saw postings grow eightfold in nine months. OpenAI was hiring. Anthropic was hiring. Over a hundred startups in the YC accelerator were hiring.

On one side, a 95% fatality rate for enterprise AI projects. On the other, an 800% surge in demand for one role. Put those two headlines side by side and the answer isn’t hard to guess: Models are no longer scarce. What’s scarce are the people who can embed models into real customer business operations.

That sparked my deep interest in the FDE role. Years ago, when I wrote Growth Hacking, what I did was essentially the same as this time: take something happening in Silicon Valley that had no name yet domestically, study it systematically, and explain it honestly. This time I used the same slow-and-steady approach—combing through every piece of primary material I could find: retrospective podcasts from early Palantir executives, former employees’ memoirs, VC industry analyses, the original MIT report, dozens of job postings from various companies, salary reports, practitioner complaints on forums, and the experience of China’s first wave of practitioners.

This book is the complete distillation of that research process. It clarifies three things:

• What FDE is: How this role, born out of Palantir’s intelligence projects, is defined and why it has exploded in the age of AI
• How to do it: Along the complete journey of a real delivery—find the right problem, win the client, activate deployment, secure renewals, expand revenue, scale and replicate
• Who’s doing it: 112 verifiable real-world cases, from Palantir, OpenAI, Anthropic to Harvey, Sierra, and China’s first practitioners

All data and cases in the book are sourced in Appendix C. The organizing process itself was a learning experience; I’ve tried to make every citation verifiable. If there are any omissions, please point them out via Issues.

Why It’s Free and Open

This book is first and foremost my own study notes. The best way to validate your understanding of an unfamiliar field is to explain it as a book others can read—where you can’t explain clearly, that’s where you haven’t truly understood it.

After finishing, it felt like a waste to lock it away on a hard drive. FDE is still a role that’s just getting a name in China, and much of the discussion is still stuck on “isn’t it just a renamed pre-sales role?” If this work can help engineers considering a career shift see the full picture of the role, help entrepreneurs diving into enterprise AI avoid some dead ends, and save anyone who wants to understand “how AI can actually be deployed in enterprises” dozens of hours of searching, then publishing it is clearly more valuable than letting it sit on my hard drive.

The value of knowledge lies in flow, not accumulation.
